Where They Were

  • $50,000/month in cash collected
  • Founder was the only person selling. No sales team, no setters, no process
  • Single acquisition path: Ad > VSL > book a call
  • Approximately 5x ROAS on ad spend
  • No pricing structure built for scale, no upfront collection strategy
  • Nothing documented. The process lived in the founder's head

What We Did

  • Raised prices and restructured the offer to collect more cash upfront
    • Raised the average AOV from $5,000 to $14,000
  • Staffed and trained a full sales team: 4 closers and 2 setters
  • Tiered lead routing. Top performing closers got the highest intent leads, the rest of the volume went to the developing reps
  • Create outbound and inbound processes to call every lead within 5 minutes
  • Ran the new motion until the close rate held, then scripted and mapped the entire process end to end so it was repeatable without the founder
  • Built a direct feedback loop with the client's marketing team. Call intel went back upstream and changed what the ads and VSL were saying
  • Scaled ad spend behind a sales process that could absorb the volume

Results

  • July 2026 (5 months later): $800,000 cash collected, $1.4M total contract value
  • $60,000 in ad spend for the month
  • 13x cash-on-ad-spend ROAS, 23x on contracted value (up from ~5x at onboarding)
  • Grew from $50K/month to $800K/month in five months
  • Founder fully removed from the sales seat
  • Documented, scripted sales process that runs without him
